How Arizona Software Group rebuilt an organization’s most critical system, eighteen years of accumulated logic, on modern technology, without losing a record, a day of work, or the institutional knowledge inside it.
An eighteen-year-old application sat at the center of the organization’s daily operations. It still worked. That was exactly the problem.
Built on technology two generations out of date, it had grown layer by layer until no one person understood all of it. The developers who wrote the original were long gone. Every change was slow and risky. It couldn’t go mobile, couldn’t integrate cleanly, and couldn’t be hired for. Replacing it meant open-heart surgery on the one system the organization could not afford to lose for even a day.
A platform years past end of support, increasingly hard to host, secure, and staff. Each passing year raised the risk and the cost.
The logic of how the organization actually runs lived in code no current developer fully understood, and in the heads of people heading for the door.
Mobile access, modern integrations, new workflows. All of it was blocked by a foundation that could no longer bend.
A rewrite that simply re-implements the old system in new code inherits every mistake and learns nothing. The hard, valuable work is separating what the organization truly depends on from what was merely how the old tools happened to do it. That is where the years of domain knowledge earn their keep.
We reverse-engineered the real requirements out of the legacy system and the people who use it, capturing the institutional logic before it disappeared.
No big-bang cutover. We moved capability across in phases and ran old and new in parallel, so there was always a way back and never a day without the system.
The point was not a prettier version of the same trap. We rebuilt on an architecture designed to be changed, integrated, and maintained for years.
We rebuilt the system as a modern web application with a clean API layer, a solid database, cloud hosting, mobile access, and security and auditing designed in from the first day.
Rather than ask the organization to hold its breath through a risky launch, we brought the new platform up alongside the legacy system and migrated workflows across in deliberate phases. Data moved over verified and reconciled, not hoped-for. When each piece was proven in real use, the corresponding part of the old system was retired. The new platform also connects into the wider ecosystem, so the modernized system is an integrated member of it, not another island.
Old and new ran side by side while each workflow was moved, validated against live use, and signed off. There was always a fallback, so there was never a bet-the-organization moment.
Because capability moved across in proven increments, the final switch was an anticlimax by design. Staff kept working through the transition, and the data they relied on was correct the whole way through.
